Japan travel guide · 12 days / 11 nights
A 12-day Japan itinerary, with room to enjoy the journey.
Tokyo, a ryokan stay in Hakone, Kyoto and Osaka: a first-trip route for travellers who want variety without changing hotels every night.
Japan Travel Concierge · Published 30 October 2026
This is an illustrative route, not a client case study or a bookable package. It assumes arrival in Tokyo on Day 1 and departure from Kansai International Airport on Day 12. If both flights use Tokyo, allow time to return before the flight.
The route at a glance.
Use four nights in Tokyo, one in Hakone, four in Kyoto and two in Osaka: 11 nights across 12 calendar days. Arrival, departure and hotel changes are part of those days.
| Days | Overnight base | Suggested focus |
|---|---|---|
| 1–4 | Tokyo · 4 nights | Arrival, neighbourhoods, food and one day shaped around your interests. |
| 5 | Hakone · 1 night | Travel to the ryokan, settle in and allow time for dinner and bathing. |
| 6–9 | Kyoto · 4 nights | Transfer from Hakone, then three days for Kyoto or one optional outing. |
| 10–11 | Osaka · 2 nights | Transfer, food and neighbourhoods; one full day before departure. |
| 12 | Departure | Transfer to Kansai International Airport with an appropriate flight buffer. |
Days 1–4: Tokyo.
Keep arrival day light. After reaching the hotel, a short local walk and an uncomplicated dinner are enough. Reserve the next three days for the parts of Tokyo that interest you, rather than trying to cross the city several times a day.
- Day 1: Arrive, check in and stay close to the hotel.
- Day 2: Pair Asakusa with another nearby area, such as Ueno, if the walking suits you.
- Day 3: Choose a west Tokyo day around areas such as Meiji Jingu, Omotesando and Shibuya.
- Day 4: Leave space for your main interest: food, art, shopping or a quieter neighbourhood. Add a day trip only if it matters more than another day in Tokyo.
A luxury stay should suit the way you want to spend your days. Our HOSHINOYA Tokyo review considers a city ryokan; our ryokan or hotel guide explains the wider trade-offs.
Day 5: Hakone, for the ryokan.
Choose Hakone because you want the stay itself. Travel from Tokyo early enough to reach your accommodation before its agreed check-in and dinner times. Hotel location matters: Hakone-Yumoto, Gora and the Lake Ashi area require different local transfers.
For a one-night stay, avoid building the day around a complete sightseeing circuit. Keep a local visit optional, particularly when weather or transport affects the plan. A private bath, meal requirements and the type of room need checking with the property before booking.
Days 6–9: Kyoto.
On Day 6, allow for breakfast, checkout, the journey from your ryokan to the rail connection, onward travel and check-in. Keep the first Kyoto evening close to the hotel. The next three days can be organised by area.
- Day 7: Eastern Kyoto, choosing a manageable group of temples and neighbourhood walks.
- Day 8: Arashiyama or another area you especially want to explore, with time for lunch and a break.
- Day 9: A craft visit, tea experience, food interests or an optional Nara outing. Choose one direction instead of fitting them all into the same day.
Reserve special meals around the route, rather than making each day depend on a hard-to-get table. Read how restaurant reservations work in Japan before committing to a dining-led schedule.
Days 10–12: Osaka and departure.
Move to Osaka on Day 10, leaving luggage with the hotel if it offers that service. Use the afternoon and evening for one area and dinner. Day 11 is your full Osaka day; keep it flexible enough to enjoy the food and atmosphere without treating it as another checklist.
Day 12 is a departure day. Choose the airport transfer for your hotel, flight time and luggage, and check the current timetable. If the flight is early, consider whether the final night should be nearer the airport.
When fewer hotel bases work better.
Four bases are optional. For a simpler 12-day, 11-night trip, use five nights in Tokyo and six in Kyoto, with an Osaka outing if you want one. This removes two hotel changes and gives more room for families, slower mornings or a particular interest. You can reach Kansai Airport from Kyoto, subject to the actual flight and train schedule.
If a ryokan is important but the one-night Hakone stop feels rushed, use four Tokyo nights, two Hakone nights and five Kyoto nights. Visit Osaka from Kyoto rather than adding a fourth hotel. Both alternatives still total 11 nights.
What to settle before booking.
- Flights: Confirm arrival and departure airports before choosing the final route. A Tokyo return journey needs its own allowance.
- Stays: Confirm room configuration, meal inclusions, bath access and any food or mobility requirements.
- Transfers: Count door-to-door time. Luggage forwarding is route- and property-dependent; keep essentials with you if bags travel separately.
- Reservations: Check release dates and cancellation terms for the experiences that matter most. A proposed itinerary does not confirm availability.
